The 90 Day Profit Reset

If your accountant isn't acting on the numbers, what are you paying for?

A fixed 90-day programme for construction companies between £1m and £15m. First fix the foundations, second fix the margin, then a rhythm that keeps it fixed for good.

90 seconds. Sound on.

If you can't answer these three questions, you're not failing. You've been let down.

1

What margin did your last job actually make?

Not the tender margin. The real one.

2

How much is held from you in retentions, and when is it due?

To the pound, with a date and a name.

3

What's your bank balance in eight weeks?

From your payment schedules, not a guess.

Every one of those answers is sitting in data your accountant already has. The Reset is the 90 days it takes to turn that data into a business you can run on numbers.

Built like a job. First fix, second fix, and a finish that lasts.

Twelve modules over ninety days, each with a workbook, a template and a call with your accountant. By day 90 you'll have the working document above, built from your own numbers: what happened, so what, and now what, in plain English, with the Taxtful view on the conversation worth having.

Days 1 to 30

First Fix

The foundations behind the walls. Nobody sees them. Everything stands on them.

  • 1. Know your real numbersCertified vs applied, WIP, and what the accounts have actually been telling you.
  • 2. CIS and VAT, fixedMonthly CIS reclaim, reverse charge applied correctly, gross payment status if you qualify.
  • 3. The retentions ledgerEvery pound held, with a release date, an owner and a chase.
  • 4. The 13-week cash forecastBuilt from each contract's payment schedule, so the bank balance stops being a surprise.

Days 31 to 60

Second Fix

Making it pay. The visible work: margin, pricing and labour.

  • 5. Margin by jobLabour, materials, plant and subcontract against every contract, monthly, on a certified basis.
  • 6. Pricing and tender reviewWhat overhead each job has to carry, which customers pay, which cost you money.
  • 7. Labour and statusEmployed vs subcontract, productivity per hour, and the employment-status review that protects you.
  • 8. Plant and overheadsOwn or hire, capital allowances claimed, and what the yard actually costs.

Days 61 to 90

Forever Fixed

The rhythm that keeps it standing.

  • 9. The monthly pack and reviewOne page, ten working days after month-end, and an hour in the diary to act on it.
  • 10. The tax planCorporation tax known before year-end, set aside monthly, and the pre-year-end decisions made on purpose.
  • 11. Structure and protectionReserves, director pay, group structure, and separating the plant and property from the trading risk.
  • 12. The 12-month planA scoreboard for the year: margin, cash, order book and the three numbers you check every Monday.

Each phase has its own workbook: First Fix, Second Fix, Forever Fixed. Clients get them at the start of each phase; you're welcome to look now.

After 90 days most clients move onto a monthly retainer that keeps the Taxtful View and the reviews running. There's no obligation to. Spread the fee: any Reset tier can be paid in three monthly instalments; ask on the call.

What it looks like when it works

A groundworks contractor came to the Reset at £1.2m turnover with a cash crisis roughly every quarter and no idea why: the accounts said profitable, the bank said otherwise.

First fix found £38,000 of CIS suffered unreclaimed and £54,000 of retentions with no release dates. Second fix showed two of six regular customers were being served at a loss. By day 90 the business had a 13-week forecast, a retentions ledger, monthly CIS offset and had repriced the two customers. Four months later it had a 90-day cash runway for the first time.

Questions we get asked

Do I have to leave my current accountant?

No. The Reset can run alongside them. Most clients do move to us afterwards because the monthly pack needs someone to keep producing it, but that's your call at day 90.

How much of my time does it take?

On Supply & Fit, about two hours a fortnight: a call and a bit of homework from the workbook. Self Build is more, Turnkey is less.

What if my bookkeeping is a mess?

That's usually the case. First fix includes getting the last 12 months onto a job-costed basis. If it's worse than that, we'll tell you on the first call and quote for the clean-up separately.

Is this only for construction?

It's built for construction and every example, template and module assumes it. If you're a manufacturing or engineering business at the same stage, talk to us and we'll be honest about the fit.
